The room is the strategy: convening as institutional craft

Why the architecture of a convening tells you more about a relationship than any joint statement ever could.

The room is the strategy: convening as institutional craft

Why Convening Matters

Business schools teach strategy as something created in boardrooms. Analysis, frameworks, five-year plans. The IETO teaches something different: strategy emerges from who you convene.

The people in the room determine the strategy that emerges. The architecture of the convening determines what conversations happen, what decisions get made, what partnerships form. This is convening as institutional craft.

What Makes a Convening Powerful

Clarity of Purpose: everyone knows why they're there, with a clear desired outcome and shared understanding of stakes.

Diversity of Perspective: multiple sectors, geographies, backgrounds; complementary skills and knowledge; people who see problems differently.

Trusted Facilitator: a neutral party with deep domain knowledge and ability to ask hard questions.

Time & Space: enough time for real conversation; informal spaces for hallway conversations; multiple formats (plenary, small groups, 1-on-1s).

Following Through: decisions documented, actions assigned, accountability for follow-up. Without these elements, convening is just socializing.

The Strategic Power of Convening

Isolated strategy: an Indian manufacturer develops market entry plans alone, finds no qualified distributor, wastes 6 months, gives up.

Convened strategy: the same manufacturer joins an IETO-convened forum with 5 other Indian companies, 8 African distributors, 2 logistics companies, and a Kenyan government trade official. In one convening, they discover a high-quality distributor, logistics partnership, and regulatory pathway. They enter the market in 3 months and scale within 18 months.

Same manufacturer. Vastly different outcomes. The convening determined the strategy.

The IETO's Convening Architecture

Tier 1 — Bilateral: India–Mauritius Trade Council meetings, structured quarterly, addressing specific trade barriers.

Tier 2 — Sectoral: pharmaceutical sector conference; textile & apparel summit; IT services partnership forum; financial services dialogue.

Tier 3 — Regional: East Africa business forum; Southern Africa investment summit; West Africa trade conference; pan-African corridors gathering.

Tier 4 — Specialized: young entrepreneurs summit; women in trade forum; SME access to capital conference; digital transformation in trade.

The Mechanics of Powerful Convening

Pre-Convening (60% of value): identify right participants; understand their interests and goals; create pairings likely to create value; brief participants in advance.

During (20% of value): facilitate conversation; create safe space for candor; document insights; begin identifying actionable outcomes.

Post-Convening (20% of value): document decisions and action items; assign owners for follow-up; schedule follow-up meetings; report on outcomes. Most organizations focus on the convening itself. Great conveners invest heavily in pre- and post-work.

Case Study: Africa–India Textile Convening

In 2023, IETO convened 15 Indian textile manufacturers, 20 African distributors, 8 logistics companies, government representatives from 5 African nations, and 3 financial institutions.

During the 3-day conference: 15+ formal meetings; 30+ hallway conversations leading to partnerships; officials explaining tariff frameworks; logistics companies discussing supply chain solutions; financial institutions offering credit lines.

Post-convening: 12 formal partnerships signed; $50M in committed trade identified; ongoing quarterly meetings established. Result: $200M+ in trade facilitated over 2 years — all traced back to one strategic convening.

The Future

Strategy is increasingly about convening power — the ability to bring together the right people, at the right time, around the right issues. Organizations that master convening will shape their industries. Organizations that treat convening as an afterthought will be shaped by others.

The room is the strategy. The people in it determine what's possible.
